Target Operating Model redesign for global finance function

Target Operating Model design and implementation plan for the international finance function, establishing a shared service centre for a $2bn global law firm.

Project managed the first phase, realising 30% efficiency savings in Accounts Payable.

Context

The firm was the result of a number of mergers but there had been no meaningful attempt to consolidate the business services teams under a unified operating model.


There was significant inefficiency with multiple ways of processing the same transactions.


As well as being relatively expensive to operate in this way, it also served to undermine a 'one team' culture across the global firm.


Approach

I was engaged to perform the discovery and design work for the creation of a new captive shared service centre for the finance function.


Consulting with senior finance managers and wider stakeholders to both design and gain buy in, we developed a global operating standard covering accounts payable, billing, cashiering and management reporting services.


This led to programme planning and then managing the first phase of the implementation.


During this phase, I was responsible for procuring an invoice and expense claim management system, and it's technical configuration and implementation.


I managed a team of 7 FTEs and was responsible for the full comms, change management and training plans. I then created a rollout playbook to enable handover to a Business as usual implementation team.


Impact

Achieved the forecast 30% headcount reduction in the first phase implementation of Accounts Payable within the shared service centre for the UK, Germany and the Middle East (c. 40% of the global total in scope).
